Everyone's celebrating that 82% of organizations plan to deploy AI agents within two years.
My reaction? It honestly sounds low to me.
But here's the twist - I'm not optimistic. I'm realistic. And the reality is brutal.
AI and ML aren't some future add-on anymore. They're part of how the world operates today, and the value is obvious if you've ever built real software or tried to streamline anything at scale.
If a company isn't already using AI or predictive ML for business intelligence, operations, or decision support, they're actively sabotaging themselves. Their competitors are already doing it. The gap isn't theoretical—it's happening in real time.
But most of these AI agent deployments? They're going to fail spectacularly.
Here's why.
The Foundation Nobody's Building
Digital transformation has a 70% failure rate. Companies spent $2.3 trillion globally on initiatives that didn't deliver. Now they're rushing to add AI agents on top of the same broken systems.
Most companies bought the technology before they understood the engineering behind it. Everyone loves to say they want AI, but very few know how to build the architecture that makes it reliable and cost-controlled.
The problem isn't the AI. It's what sits underneath it.
AI is not magic. It's a predictive neural network trained on millions or trillions of parameters. If your prompts are sloppy, your feature tables are incomplete, or your data ingestion is a mess, the output will be trash.
The other failure point is cost. The big models from Google, OpenAI, and Anthropic are powerful, but they are not cheap. If a developer doesn't understand batching, token limits, retrieval design, embeddings, and how to minimize unnecessary passes through an LLM, the bill can explode instantly. Most companies discover the cost problem after the fact because they put a shiny interface on top of an LLM without controlling the calls underneath it.
And the last piece is organizational. People try to bolt AI onto broken processes. If the underlying workflow is inconsistent or the data model is chaotic, AI just amplifies the chaos.
Companies that succeed do the opposite. They simplify their architecture, clean their data, and build AI to support a stable system, not patch a dysfunctional one.

My approach at ExactEstate started with a simple question during a long drive with my wife: What if property managers could predict which tenants would become delinquent before it happens?
But before building any AI capability, I locked down the fundamentals:
- A disciplined, predictable data model
- Workflows that behave the same every time
- Logging and performance that don't drift
- Cost-controlled data pipelines built around BigQuery, Parquet, and partitions
- A clear decision to improve—not just "innovation"
Once all of that was in place, the AI part wasn't the hard part anymore. The models are easy compared to the architecture, the discipline, and the cost controls required to run them at scale.
What Actually Breaks When You Skip the Foundation
When companies rush to deploy AI agents without proper architecture, the failures are predictable and costly.
The agent makes decisions on garbage data. If your data model is inconsistent, the predictive agent will act on wrong signals. It will flag the wrong people, escalate the wrong tasks, and miss real problems entirely.
Costs spiral instantly. Most teams have no idea how many LLM calls their system makes. One company I worked with let an AI agent loose on a messy workflow—the result was five and six-figure API bills with no real value.
The agent amplifies broken workflows. Instead of one employee making a mistake, you now have an automated system making it at scale. Automation without discipline is just faster chaos.
No auditability or traceability. When the agent does something wrong, you can't tell why. You can't trace the input, the decision path, or the context. It becomes a black box.
An AI agent is not a magic employee. It's a pattern-matching machine sitting on top of whatever architecture you built. If the foundation is sloppy, the agent will behave exactly like that.
The companies that win with AI are the ones that slow down first. They clean their data. They fix their workflows. They understand their cost model. Then they build the agent. Everyone else is just lighting money on fire and calling it innovation.

The Algorithm vs. AI Heresy
Most AI conversations in 2025 assume that every workflow needs a model. But in property management, that’s simply not true—and pretending otherwise creates expensive, unreliable systems.
Here’s the truth:
If a rule-based algorithm can solve the problem faster, cheaper, and more accurately than AI… you use the algorithm hands down.
Take rent proration.
It’s a straightforward, deterministic calculation:
Monthly rent → Determine days in the month → Compute daily rate (monthly rent / days in month) → Identify move-in date → Identify billing period end date (usually last day of the month) → Count chargeable days (end date minus move-in date plus 1) → Multiply daily rate by chargeable days → Round to currency precision → Final prorated rent amount
There’s no ambiguity and no judgment call. An AI agent would slow this down, cost more to run, and introduce unnecessary variability. A clean algorithm gives you a perfect answer every time.
Or consider catching duplicate fees.
If the rule is “don’t post two charges of the same type on the same day for the same unit,” that’s validation logic. You don’t need a model trained on millions of examples; you just need a predictable rule enforced consistently in the background.
This is the point: AI is powerful, but only when it’s solving problems that require interpretation, prediction, or decision-making. Property management software becomes truly effective when deterministic tasks run on rock-solid algorithms, and AI is layered only where human-like reasoning actually adds value—not where a 10-line rule handles the job perfectly.
AI should augment business, not replace discipline
AI is incredible for what it's good at: generating documents, summarizing data, spotting patterns humans miss, and helping us build stronger logic. But it's not the answer to everything. It's "heresy" to say that in 2025 only because everyone's caught up in the hype cycle.
The Compliance Nightmare Nobody's Talking About
When you drop autonomous AI into regulated workflows like HUD compliance, Fair Housing, or LIHTC, the risks multiply fast.
AI agents don't understand law, and regulators don't care that your software made a mistake. In property management, that's a lethal combination.
For example, an AI agent can accidentally commit a Fair Housing violation with one bad pattern match. It might prioritize certain applicants, route leads differently, or flag people as high risk using features you legally cannot use. This is another reason the correct architecture is extremely important to fine-tune before you begin.
Fair Housing doesn't accept "the model did it" as a defense.
AI will amplify any bias in your historical data. If your data reflects human inconsistency, favoritism, or uneven enforcement, the agent will reproduce it at scale. That's predictable discrimination, not innovation.
Autonomous decisions break audit trails. HUD wants to know who did it, when they did it, why they did it, and what rule they followed. AI agents don't naturally produce that level of traceability without fine-tuned logging built around it.
86% of executives aware of agentic AI believe the technology poses additional risks and compliance challenges to their business. Yet regulations are still evolving, with experts saying none specifically address agentic AI.
State compliance auditors are not going to accept probabilistic reasoning. You can't tell a compliance auditor "the model was 87% confident the tenant was high risk." They want a rule. A statute. A policy. A number. AI doesn't give you that unless you architect the system around strict guardrails.
This is the conversation the industry isn't having: Most companies are building AI agents like they're designing a consumer chatbot. Property management is a regulated industry. If you don't design for compliance first, what you are actually building is a liability machine.
This is exactly why I separate rule-driven workflows from predictive ones. Rules equal deterministic code. Predictions equal ranked insights with human oversight. AI should inform compliance, not autonomously execute it.
Why "Human-AI Collaboration" Is Corporate Speak
When people talk about human-AI collaboration as the solution, my response is blunt: It's mostly corporate filler language.
Collaboration doesn't fix bad architecture. If your workflows are inconsistent, your data model sloppy, and your compliance guardrails don't exist, a human clicking next to an AI agent doesn't solve anything.
Humans are terrible safety nets for systems they don't understand. If the model generates a decision and the human can't see the exact reason behind it, their "collaboration" is just guessing.
Most companies use "collaboration" to cover up the fact that they can't commit to deterministic guardrails. If you don't know precisely what your agent can and cannot modify, you don't have collaboration. You have uncertainty with a human rubber stamp on top of it.
Humans can't fix probabilistic decisions injected into legal workflows. You can't have an AI agent making a 70% confidence decision about eligibility, voucher calculations, notices, timelines, etc., and expect a human to catch every nuance. People miss things. Systems need to be designed to prevent them.
"Human-AI collaboration" becomes a crutch for bad implementation. If the AI is unpredictable, the company says, "Don't worry, a human is in the loop." No. If the AI is unpredicative, it shouldn't be in the workflow.
Right now, 19% of companies cite the inability to connect AI agents across applications and workflows as their biggest challenge. Another 17% point to organizational change keeping pace with AI, and 14% to employee adoption.
The truth: Collaboration is not the solution. Structure is the solution.
If you have strong architecture, clear guardrails, clean data, and deterministic workflows, then yes—humans and AI can work together effectively. But if you don't? "Collaboration" is just a polite way of saying "we don't trust our own system, so we'll hope a human catches the problems." That's not innovation. That's a liability strategy disguised as progress.
The Three Questions That Expose AI Readiness
I don't care about marketing pitches or Gartner quadrants. When a company says they want AI agents, I ask three questions that cut straight to whether they're ready or just chasing hype.
1. Can you show me a single workflow in your business that runs the exact same way every time?
If the answer is no, you're not ready. Agents need stable, deterministic processes. If your people all do things their own way, an agent will multiply the inconsistency, not fix it.
2. Do you have clean, structured historical data that actually reflects how your business works?
Most companies have half-empty or null fields, legacy formats, conflicting timestamps, and inconsistent business rules. If your data is a junk drawer, no model will produce reliable predictions.
3. What decision are you trying to automate, and how will you measure if the AI made things better?
You need a real outcome—reduce late rent by X percent, shorten maintenance cycle time by Y, identify risk Z weeks earlier. If the goal is "innovation" or "we want AI like everyone else," that's guaranteed failure.
38% of organizations say lack of digital skills limits transformation success. 36% of leaders worry their workforce lacks the skills needed to support digital transformation.
The 10% Who Will Get This Right
So how many of that 82% will actually succeed with AI agents?
Maybe 10%. And that's being generous.
The companies that will succeed are doing the hard, boring, unglamorous work—cleaning data, stabilizing workflows, locking down guardrails, isolating decision layers, designing cost-controlled pipelines, defining measurable outcomes before touching a model, configuring the orchestration layer.
They treat AI the same way they treat accounting rules or compliance law: with structure, repeatability, and real discipline.
The companies that will fail are treating AI like a shiny plugin. They want "autonomous agents" because their board wants to hear that phrase. They bolt LLMs onto inconsistent data, vague workflows, and no audit trail.
Then they act shocked when costs explode, compliance violations show up, agents make legally indefensible decisions, staff loses trust, customers churn, and regulators start asking questions.
The whole thing collapses because it was never engineered. It was marketed.

AI Isn't Going to Replace Bad Systems—It's Going to Expose Them
Here's the most important point of all:
AI isn't going to replace bad systems. It's going to expose them.
Everyone thinks AI agents are a cheat code. They're not. They're amplifiers. Whatever is underneath them gets louder.
If your data is inconsistent, the agent will surface that inconsistency. If your workflows are sloppy, the agent will accelerate the sloppiness. If your rules aren't enforced, the agent will break them faster. If your costs aren't controlled, the agent will drain your budget. If your compliance process is held together with duct tape, the agent will rip it apart.
AI is shining a spotlight on operational and architectural problems that companies have ignored for a decade. And most executives aren't ready to admit that. They want the upside without facing the reality that the foundation of their business isn't built for autonomy.
The companies that win will be the ones that slow down long enough to build real structure. Not hype. Not buzzwords. Architecture. Data integrity. Guardrails. Deterministic logic. Predictive modeling where it actually belongs.
The ones that don't?
AI won't just fail for them. It will reveal exactly why their business was fragile in the first place.
AI isn't the threat. The threat is trying to bolt AI onto systems that were never engineered to withstand scrutiny.
By the time this wave settles, the gap between the two groups will be massive. And the ones that got it wrong won't just be behind. They'll be in a hole they dug themselves, trying to unwind systems they never understood in the first place.
The question isn't when to deploy AI agents. The question is whether you're actually ready.
